MAKING YOUR OPERATING MODEL COUNT

We can help your organisation to harness the full potential of your people, processes, technology and environment to truly differentiate yourselves. The operating model we develop with you will deliver real value to your staff, customers and partners.

OUR SERVICES

Delivering real change is complex and today’s highly dynamic environments need a non-traditional approach and way of thinking. Our services cover the full breadth of the transformation lifecycle.

At Gate One, we can help you navigate the difficult decisions, making decisive choices across the components of our operating model methodology.

The subsequent design and effective execution of the TOM will lead to lasting transformation and change in your business that can help to deliver multiple benefits and value.

1
Diagnosing the current state

Your senior leadership will be engaged early to understand strategy and ambition, assimilate a ‘fact base’, identify and set business challenges and agree a set of design principles to guide future decision making.

2
Assessing options and estimating the benefit

Facilitation of your design workshops will allow you to explore and evaluate alternative models, bringing real life case studies and utilising divergent thinking techniques to define the preferred high level solutions and the key criteria to test, concluding with a high level Business Case.

3
Applying the TOM to organisational design

Your high level operating model design will be taken and applied to your organisation, identifying organisation structures, processes, capabilities, behaviours, ways of working and performance management required to implement the new TOM.

4
Deploying the change iteratively in phases

Your programme implementation will be supported based on a prioritised rollout method, learning and adapting rapidly and ensuring value is released early.

5
Collaborative events to accelerate TOM development

You can also benefit from collaboration with our people change capability to deliver collaborative events that generate insight, alignment and pace to operating model design.

OUR PRINCIPLES

Along with the key scope, timing and design decisions, there are three overarching principles to effective TOM design that we believe are critical to delivering rapid results.

Rapid experimentation

We develop a product development mindset with our clients to rapidly test ideas, learning quickly from what does and doesn’t work

Context sensitive

We tailor our design to the nuances of the industry and organisation, ensuring solutions are relevant and practical

Data driven

Our design is under-pinned by robust data to ensure any proposals are affordable, sustainable and beneficial

“The Gate One team successfully accelerated the formulation of our Operations strategy and I would definitely use them again.”

Beyond the finish line: delivering lasting change

Claire Laing sets out some practical ways to deliver lasting change.

OUR PREVIOUS WORK

Gate One has been involved in a wide variety of Target Operating Model design and implementation initiatives. Case studies can be seen below.

Government Outsourcer

The business needed to develop a new organisational target operating model (TOM) which was flexible, adaptable and scalable.

Through a rapid series of intensive full day workshops with a senior set of stakeholders, Gate One defined the aspirational future state of the business, the capabilities required going forward and a series of work packages to deliver the transformational change.

This ‘blueprint’ for the future was supported by a detailed business case that assessed the potential magnitude of the benefits and a detailed implementation plan to deliver the change.

Global Law Firm

The business, a global law firm with 25 offices across 15 countries, was seeking to transform its operating model to provide a greater level of business service support in a more cost-efficient way.

Gate One was engaged to completely redesign the operating model and develop a clear roadmap for a three year change programme.

Gate One delivered a transformative design which proposed a number of fundamental changes to the structure and ways of working for the organisation. In parallel, we supported the successful implementation of the initial operational changes across eight European offices.

MAJOR EUROPEAN AIRLINE

After many years of successful and rapid expansion, our client, one of Europe’s biggest airlines, started to face increasing organisational complexity and needed a clear target operating model (TOM) to support their future growth and deliver ongoing cost competitiveness.

A consistent overarching TOM methodology was tailored to the unique challenges and wider dependencies facing each function.

The new organisation was centred around four key strategic pillars (digital & data, customer focus, network, relative cost) with formal cross-functional teams created to support these, with transformational results.

FTSE 100 Tour Operator

Our client, a leading tour operator, was undertaking a major technology programme to transition from being a transaction-focused organisation to being a truly customer oriented one.

To move this from a technology led programme to a business transformation programme, Gate One provided a senior level team working with the client and their IT leadership.

Gate One defined the scope, requirements, target operating blueprint, business case, plan and governance to support an implementation to approximately 12,000 people globally.

Global Pharmaceutical

The business had created a Nordic cluster following a major transaction with another company. There was duplication of processes and roles, with a heavy back office.

We helped the client understand the scale of the challenge, and defined the design principles and value drivers for project success. We established a clear project management structure with a Steering Committee, and options were developed for the organisational design. The selection process for the organisation, with a clear communications plan for the business was defined.

This resulted in a major improvement in the FTE ratio of customer-facing to back office staff.
